The missed-call ROI guide for law firms.

A missed-call calculator should support a decision, not manufacture a dramatic number. The useful question is how much collected contribution could reasonably be associated with qualified opportunities that the current intake process fails to convert.

The basic model

Begin with qualified opportunities that did not reach a completed intake, not every unanswered call. Remove spam, vendors, existing-client calls, duplicates, and matters clearly outside the firm's criteria.

A simple monthly opportunity estimate is: qualified opportunities lost, multiplied by expected consultation rate, multiplied by expected sign rate, multiplied by average collected fee. For a contribution estimate, multiply again by the portion of collected fees remaining after variable case-acquisition and servicing costs.

Build low, expected, and high cases

Do not hide uncertainty inside one percentage. Use a conservative, expected, and upside case for sign rate and collected fee. If the firm lacks data, label the assumptions clearly and replace them during a pilot.

Discount delayed collections. A contingent fee that may be collected years later is not economically identical to current monthly revenue. The model does not need investment-bank precision, but it should acknowledge timing and case costs.

Include the full cost of the solution

The denominator is more than the subscription price. Include implementation, usage, integration, staff review, quality assurance, vendor management, and switching costs. Also include avoided costs when the system reduces overtime, duplicate entry, or outsourced answering expenses.

A pilot should establish whether the new process changes completed intake, qualified consultation, and signed-matter outcomes. Answered-call volume alone cannot prove economic value.

A defensible pilot scorecard

Record the baseline for at least the same call types and coverage window you will test. Then compare the following outcomes during the pilot.

  • Eligible calls received
  • Calls answered
  • Completed intakes
  • Qualified consultations booked
  • Consultations kept
  • Matters signed
  • Estimated and collected fees
  • Staff review and correction time
  • Total program cost

The model should be updated with observed conversion and collection data, not preserved because it produced an attractive sales number.
